Automation is a multiplier.
Technology does not automatically create clarity. It applies rules quickly and consistently. When those rules are useful, the result is leverage. When the process is unclear, automation spreads confusion, duplicates bad data, and makes exceptions harder to untangle.
Question 1: Is the current process defined?
You should be able to explain where the process begins, what information is required, who owns each stage, what triggers the next action, and what counts as complete.
If employees perform the same task differently, the business is not ready to automate the entire workflow. First define the minimum standard that should be repeated.
Question 2: Is the information reliable?
Automation depends on inputs. Missing phone numbers, inconsistent customer names, incomplete forms, duplicate contacts, and unclear status labels will produce unreliable outputs regardless of the platform.
Ready signal
Required fields are known, data has a clear source, and people understand when records must be updated.
Warning signal
Information lives across notebooks, messages, multiple spreadsheets, and individual memory with no agreed source of truth.
Question 3: Are the decisions rules-based?
Automation works best when an action can be triggered by a clear condition: a new inquiry arrives, a quote remains open for three days, a payment is received, inventory reaches a threshold, or a task changes status.
Work requiring judgment, negotiation, safety review, customer sensitivity, or unusual exceptions should remain visible to a responsible person rather than being fully automated.
Question 4: Who owns failures and exceptions?
Every automated system eventually encounters missing data, an integration failure, a duplicate, a bounced message, or a situation the original rule did not anticipate. A reliable workflow defines who reviews those exceptions and how quickly.
A practical automation sequence
- Stabilize the process.
- Remove unnecessary steps and duplicate entry.
- Standardize the information and status labels.
- Assign ownership and exception handling.
- Automate one useful trigger.
- Measure whether time, errors, or follow-up actually improved.
Automation readiness score
Give one point for every “yes.”
- We can describe the process from start to finish.
- Required information is consistently captured.
- The trigger and desired action are clear.
- Someone owns exceptions and failed actions.
- We know what result we expect to improve.
4–5 points: a focused automation may be appropriate. 2–3 points: improve the process first. 0–1 point: software is unlikely to solve the underlying problem.
